Brand Singularity · the brand is the North Star

When an assistant does the shopping, your brand is the North Star.

People are about to stop browsing. They will say “order me a pizza” or “get me some razors,” and an assistant will choose. If it doesn’t say your name, they get whatever it picks. It learns who you are from what the world repeats about you: your product, your website, your reviews, your creators. We measured all of it for 612 North American brands. Six touch points you control, each with its own score. Three voices you don’t. One weighted number, and a playbook of easy moves for every brand. Singularity does not decide whether an assistant names you; it decides what the assistant says once it does. Every map can now also show where a model predicts consumers place the work.

Where consumers place it

The maps can now show where a model predicts each piece of work lands with consumers. For every one of 22,947 brand-made executions, a model that knows the brand, as real consumers do, predicts how a fielded survey of about 400 adults would shift across the eight territories. The same weighted maths then builds each touch point and the score. Open any brand and switch to Predicted consumers; the default view is the read of what the work itself says. Client brands show the brand read only.

01

What consumers are predicted to take away is not always what the work says

Across 612 brands the predicted consumer score and the brand score rank brands at 0.50. Consumer scores run about 16 points lower across the board, so the comparison is by percentile rank: a brand moves 23 percentile points on average. Predicted to rank higher with consumers than on their work (percentile, work → consumers): Wild Wing (0 → 86), CBC Gem (11 → 94), Meridian Credit Union (3 → 76), Church's Texas Chicken (14 → 85), Moosehead (7 → 77), Jack Astor's (14 → 83). Predicted to rank lower: Hoka (87 → 5), Nespresso (84 → 9), American Express (92 → 21), Nike (92 → 25), Ram (79 → 13), Bulleit (86 → 22).

If the prediction holds, the gap is the brief: where the consumer read ranks lower than the work, each piece is predicted to move people somewhere different even when it looks the part.

The consumer score is less reliable than the blind score (split-half 0.71 against 0.85) and has not been checked against real consumers at brand level, only ad by ad in banking. So the league stays ranked on what brands ship, and the consumer score sits beside it.

What trained this, and what did not make it. The Map’s positions and norms come from 166,855 human interviews. The territory task and its scoring were built and tested on 208 fielded Hotspex ad studies, and the words on each map are projected from the territories with loadings fitted on 175 of them. We also trained a correction directly on real respondents: it lifted RBC ads to about 90% of the human ceiling out of sample, but did not improve other banks, so it was learning RBC rather than consumers and is not used. Synthetic read: consumer placement model (Claude Sonnet 5, brand known), validated at 61% of the human ceiling on 148 fielded Canadian banking ads; packaging weak; other touch points and categories not yet validated.

What the outside world repeats about you

An assistant can only say what the world has already said. So the first question is which of your touch points the world repeats. We asked it of every brand, twice: against 608 creator lanes and against third-party reviews, both read blind the same way as the brand’s own work.

01

The market repeats your product and your website. It barely repeats your advertising.

Each row is how well one touch point, on its own, predicts where outsiders place the brand (1 = exactly, 0 = unrelated).

Advertising is the loudest thing a brand does and the thing the market repeats least, and AI assistants do not repeat it at all. Product is what gets talked about, and the website is what an assistant reads first. The score now weights touch points by how much the market repeats them.

02

Singular brands get described as themselves. Scattered brands get described as the category.

We asked three AI assistants what each brand is like and placed their answers blind on the Map, then scored how well each answer matches the brand’s own story, 0 to 100. For the most singular fifth of brands the match is 97. Matched against the same brands, the assistants’ descriptions of their category competitors score 79, so the assistant is describing that brand, not the aisle. For the least singular fifth the match falls to 64. 73% of top-fifth brands get a near-exact description, against 29% of the bottom fifth.

When the assistant speaks for you, a singular brand is repeated. A scattered one is paraphrased.

03

Singularity does not decide whether the assistant names you. It decides what it says when it does.

We told three assistants to just pick a brand in 87 categories, five times each: 1,305 picks. Whether a brand got picked did not follow its Singularity (within-category correlation 0.02; 914 of the picks named a brand in this league). We did not measure what the pick does follow. What changes with singularity is what the assistant says once it has named you.

Getting named is a different contest. Singularity decides what you are once you are named.

How every execution is placed

1
Collect

Six sweeps per brand, one per touch point. Nothing goes in that we cannot link to. Reviews and press about the brand are kept out of the score and treated as an outside voice.

2
Read blind

One execution at a time, not told the brand, batches mixed across brands (the description itself often names the brand). The reader returns the 3–8 attributes it signals from the Map’s fixed 180, each with a strength.

3
Three passes, two must agree

Every execution is read three times. An attribute survives only if two passes agree. What survives is the placement.

One Apple execution, as three blind reads agreed it. Do this for every execution, average each touch point, weight them, and the score is where they agree.

The league

Ranked on what each brand ships. The predicted consumer read is available inside each brand’s panel but is not used to rank, because it is less reliable (0.71 against 0.85) and not yet validated at brand level. Each touch point has its own score, and the brand score is their weighted average. Click any brand and its read opens under the row: the map, the six surface scores, what outsiders say, and three easy moves.

What the centre of this map is - and is not. The white line points to the average of this brand's own executions. It is not the brand's positioning. Nobody has told us what this brand is trying to be, and we have not assumed it. So a surface sitting far from the middle means it disagrees with the rest of the brand's output - not that it is off-strategy. It may be the one surface that is right and the other five that have drifted. Deciding which is the client's judgement, and if a positioning is supplied the same geometry measures fit against that target instead.

Small dots are attributes; ringed markers are touch-point centres. Distance from the middle is that touch point’s internal focus - rim is disciplined, centre is scattered. Click to pin.

Surface score: how strongly each touch point points where the brand points. The playbook on the left is the recommendation.

Sectors: where focus is structurally easier - and where it is earned

All 612 brands in 15 sectors. A raw average flatters US-heavy sectors - US runs 5.9 points above Canada - so the fair column is distance from each country’s own baseline.

Creators: all that attention, and whose story is it?

We found the creator videos people actually watch for each brand: 3,578 videos, 1.56 billion views, brand-owned channels removed. Each was read blind, exactly like the brand’s own work, and placed on the same Map. Creators are shown on every brand’s map and never enter the score.

Off-brand creator content does not even buy reach

Within each brand, the most-watched creator video matches the brand better than the least-watched one: 67 against 60 out of 100 (medians, 608 brands). The videos that win attention are, more often, the ones that tell the brand’s own story.

Views feel like success. But for about one brand in five, what creators say reads far from what the brand ships, and that is part of what an assistant learns.

The most-watched videos furthest from the brand’s own read

Read from title and description only. Only videos that name the brand in their title; client brands and cross-border mismatches are excluded.

What this lane is, and is not. YouTube only so far, up to six videos per brand, found by search; the text read is the creator’s title and description. Across the whole corpus creators match the brand better than its own advertising does (78 against 58 out of 100, medians), and counting them would lower the average score by only 1.0 points. The damage is concentrated, not universal, which is exactly why a brand needs to know which side of the line it is on. Search sometimes returns the wrong subject (a royal-gossip clip for a dairy brand called Beatrice); those stay in the counts and are kept out of the named examples. TikTok and Instagram collection is built and waiting on a connector.

What AI assistants say about you

We asked three assistant families (Gemini 3.1 Flash Lite, GPT-4.1 mini, Claude Haiku 4.5) what each of the 612 brands is like, the way a shopper would. Every answer had the not told the brand and was placed blind on the Map, three passes, like everything else.

612 brands, three assistants
AI

Limits. Three lightweight assistant models, one question per brand, answers of 120 to 160 words; the same blind reader places them, so a shared reading bias is possible. Part of the link to Singularity is arithmetic, because a scattered brand has no clear centre to match: swap in another same-category brand’s description and the correlation falls from 0.37 to 0.21. The rest is the assistant describing the specific brand. Whether an assistant picks the brand is a separate question, and there Singularity shows no link (test 14).

The opportunity: the easiest moves for every brand

Every brand gets a playbook. A move is ranked by the points it adds times how easy that touch point is to change in its sector: a bank does not rebuild its branches, but it can rewrite its website this quarter; a CPG brand does not redesign its pack on a whim, but it can re-brief its advertising.

+10
Median points from three easy moves
131
Brands that would enter the top fifth

How hard each touch point is to change

0 is a week’s work, 1 is years and capital. Hotspex judgement by sector. Checked against how often each touch point is actually refreshed in the corpus, the link points the right way but is weak and not significant (correlation -0.19), so treat this table as judgement.

What we can prove, and what we cannot. The playbook arithmetic is exact: stop running the named executions and the recomputed score is the number shown. What that is worth in profit we cannot prove from our own data. Against brand value our score correlates at r = +0.08, and one of the three outside referees rejected the method for CMO use on exactly that ground. The commercial case therefore rests on the IPA and System1: across 4,000+ ads, 56 brands and five years, the most consistent fifth of brands were 28% more likely to report very large business effects and 27% more likely to report very large brand effects. We say where your brand sits against that line and what gets it over. We do not put a dollar on it.

The business case for being singular

Our score cannot prove that agreement makes money. That evidence has to be someone else’s, and audited. Every figure below is third-party and linked.

+28%

IPA & System1, Compound Creativity

IPA's own estimate of what inconsistency costs over five years.

IPA & System1, Compound Creativity

Consistency compounds. Inconsistency resets.

The most consistent gained +0.2 System1 stars a year; the least consistent gained nothing. Over the period, 3.3 stars against 2.6.

Keeping the idea compounds. Replacing it starts from zero, every time.

The wider effectiveness case

Optimal long-term ROI comes from roughly 60% brand-building / 40% activation.60:40Binet & Field, The Long and the Short of It - 996 IPA cases, 1980–2010
Top-quartile design performers saw 32 points higher revenue growth and 56 points higher shareholder return over five years.+32ppMcKinsey, The Business Value of Design (n=300) - design rigour broadly, adjacent rather than like-for-like
What we are not claiming. That our score predicts profit. Against brand value in dollars it correlates at r = +0.08 - nothing. Against Brand Finance's independent Brand Strength Index it shows a modest pooled association (ρ = +0.28, p = 0.01) that does not survive within category on the calibrated geometry (ρ = +0.08) - and a brand competes within its category, so we treat that as a null and say so. The causal claim above belongs to the IPA, System1, Binet and Field, and Ehrenberg-Bass. We cite it; we do not derive it. We have also deliberately left out the widely-circulated “consistent branding increases revenue 23%” figure: it comes from a marketer self-report survey rather than audited data, and would not survive scrutiny next to the numbers above.

Every test compares the new score to a named alternative. Where a test went against us, it says so.

#TestResult
01Surface scores roll up exactly
Is the brand score exactly the weighted average of its six surface scores?
Largest error across 612 brands: 3e-14 points. All three model referees confirmed the identity.holds
02Predicts what outsiders say, out of sample
Five-fold cross-validation by brand: fit the weights on four fifths, predict creators and reviews on the fifth.
Fitted weights 0.63 against equal weights 0.52.holds

Model referees

The full specification was sent to three AI models from other labs (GPT-5, Gemini 3.1 Pro, DeepSeek V4 Pro), each prompted as a hostile statistics referee, and to an automated literature search.

RefereeVerdictMain objectionWhat we did
GPT-5 (OpenAI)SOUND WITH FIXESPlaybook gains double-dipped: the executions to cut were chosen on the data then rescored. Blend settings were chosen outside cross-validation. The same reader codes touch points and outside voices.Drops are now chosen against the other five touch points; the within-touch-point split GPT-5 asked for is still open. Adopted weights re-validated nested (test 13). Independent coding of the outside voices is still open.
Gemini 3.1 Pro (Google)SOUND WITH FIXESEvery execution counts the same whatever its reach or spend. The blend toward equal is a judgement, not an estimate. No reach or spend exists per execution yet; that is the next data to add. The blend rule is stated in full so anyone can reverse it.
DeepSeek V4 ProNOT SOUNDNo validated link from the score to revenue, share or profit; the commercial case is borrowed from the IPA.Agreed, and said on the page. We make no profit claim of our own.

All three confirmed the rollup identity. The literature search found it in the standard circular-statistics texts (Mardia & Jupp; Fisher) and flagged the known small-sample inflation of the mean resultant length, which the n/(n+6) weighting is there to handle.

The math, in full

Standard circular statistics, the maths of compass bearings, where the number after 359 is 0.

S = 100 × | Σk wk rk eiθk | ÷ Σk wk θk = direction of touch point k · rk = how tightly it agrees with itself (0–1) · wk = Wk × nk/(nk+6)
sk = 100 × rk × cos(θk − Θ)   and   S = Σk wk sk ÷ Σk wk Θ = the brand’s own direction. The resultant projected onto its own direction is its length, so the brand score is exactly the weighted average of the surface scores. Checked on all 612 brands: largest error 3e-14 points.
Importance W, from what the market repeats. For each brand, the predicted outside direction is the direction of Σ Wk rk eiθk. W is fitted to maximise agreement with 608 creator lanes and the brands’ third-party reviews, with ridge penalties, sector terms, five-fold cross-validation by brand and the one-standard-error rule. Sector terms did not survive: importance is the same everywhere.
Fitted, then blended to protect reliability.Fitted W: ad 0.45, web 1.33, pack 0.89, prod 2.34, ret 0.47, spon 0.52. Used alone it lowers split-half reliability (0.79 against 0.86). Blended halfway to equal and shrunk by sample size: ad 0.73, web 1.16, pack 0.94, prod 1.67, ret 0.73, spon 0.76. Rule: the most-fitted blend that loses no reliability.
Two-sided brands are scored on their axis.A brand whose words sit on two opposite sides (warm and witty, say) cancels itself out when read as one direction. So every brand is scored twice, as one direction and as one axis (the same maths on doubled angles), and keeps the better fit. 140 brands are scored on their axis; ordinary one-directional brands do not move. Reliability 0.85.
Difficulty D, by sector.A 0–1 judgement per sector and touch point, with the reason stated beside it. It never enters the score. It ranks the playbook.
The playbook. For each touch point: the up-to-three executions furthest from the direction of the brand’s other touch points (cross-fitted, so a touch point never judges itself). Gain = the recomputed score without them. Priority = gain × (1 − D). The top three moves are applied together for the opportunity.
Reliability.Split-half Spearman-Brown 0.85. Two brands closer than 16 points are not confidently apart: read tiers, not ranks.

Calibrated, tested, and honest about both

The Map's geometry is human-calibrated - on 166,855 interviews

166,855 human interviews fix where the words sit: 97,628 across 662 pack stimuli in 25 markets, 69,227 across 208 fielded ads. Both favoured the canonical geometry, so every brand was re-scored on it - scores moved a mean of 6.5 points, rank order held at +0.911. It calibrates the Map. It does not tune any brand's score.

C2

Placement is read three times, without being told the brand

The reader is not told the brand and batches are mixed across brands, though an execution’s own description often names it (in about 63% of the corpus). Every execution is placed three times, and an attribute survives only if two passes agree. Every surviving placement carries a title, date and live link.

C3

Reviews and press no longer count as the brand

2,198 third-party placements (reviews, unboxings, coverage of the brand) used to sit inside the touch points. They are now held out of the score and used only as an outside voice. The score measures what the brand ships.

C4

The commercial case is not ours - it is Binet & Field's, Sharp's, and the IPA's

Binet & Field: 60:40, from 996 IPA cases. IPA × System1: consistency pays, with the numbers above. None of them could tell a marketer whether their own touch points are consistent. That is all this adds.

What this does not claim

It does not predict profit, and it does not predict whether an assistant picks you. It measures whether a brand’s own touch points agree, how much each one matters to what the market repeats, and what the easiest moves are.
